The $8,400 retainer that renewed in October

Dana Whitlock’s agency had lost two clients in a year, both by email. In September Keepwell flagged a third, 41 days out, and this time there was a call first.

Saltbox Creative is fourteen people in a converted print shop in Raleigh. They do paid social, listing video and local search for 23 clients on monthly retainers, most of them businesses within an hour’s drive. Dana Whitlock started the agency in 2016 and still leads seven of the accounts herself.

In 2025 Saltbox lost two retainers in the same quarter. Neither client had complained. Both sent a short, friendly email a few weeks before renewal. “I went back through everything afterward,” Dana says, “and it was all there. The hours had dropped, the calls had moved. Four of us had each seen a piece of it.”

An afternoon to set up

Saltbox connected Hourline, their shared inbox and their billing in one sitting in March. The first scores arrived the next morning. For five months the Monday notes were short: a client drifting to Watch and back, a late invoice that turned out to be a vacation.

The week of September 7

Then Wexford Realty, the agency’s second-largest retainer at $8,400 a month, dropped 19 points in one week, to 48. The note gave three reasons:

  • Hours had run 38% under scope for three weeks.
  • A standing Thursday check-in had been skipped on July 30 and never rebooked.
  • The August invoice had been paid 16 days later than Wexford had ever paid before.

The renewal date was October 14. Dana opened the drafted agenda, changed one question, and sent the invite that afternoon.

What the call turned up

Wexford’s marketing director had left in July. Her replacement had inherited the agency without ever meeting it, and had been quietly asking why the company paid for four listing videos a month when it was only listing enough homes for two.

“If we had found that out from the renewal email, there would have been nothing to say,” Dana says. “On September 17 there was plenty.” Saltbox moved half the video hours into paid social for a new development Wexford was about to launch. The retainer stayed at $8,400. It renewed for twelve months, three weeks later.

Since then

Every Saltbox retainer due since March has renewed, 23 of 23. Dana does not put that down to the software. “It tells me which client to call. I still have to make the call. But I used to make it in the week they left, and now I make it six weeks before.”

Keepwell flagged Wexford in September. We booked a check-in that week, and they renewed for another year at $8,400 a month.
