Nineteen people to Santa Fe, and no expense reports

Brightfold meets in person twice a year. The last offsite moved nineteen people from eleven cities into one adobe courtyard, and its head of operations never opened a spreadsheet.

Brightfold is a product design studio of forty-six people spread across fourteen states. Nobody shares an office, so twice a year the whole studio, or most of it, meets somewhere for a week of work that does not fit on a video call. Noor Haddad runs operations, which until last spring meant she also ran every one of those trips by hand.

Two weeks of tabs

"An offsite used to start with a spreadsheet," Noor says. "Who is coming, from where, which days, which airport. Then forty browser tabs." She would book flights in batches, chase the people who had not answered, put the hotel on her own card and spend the following month collecting receipts from designers who are, by trade, not careful with paper.

The spring offsite in Asheville took her a little over two weeks of real work. Three people missed the group rate. One flight was booked for the wrong Friday. The last receipt arrived in July.

One message in the channel

For the fall week in Santa Fe, Noor posted one message in the studio's travel channel: nineteen people, October 6 to 10, the courtyard hotel on Canyon Road, a ceiling of $12,000 for travel and rooms. Pioneer asked each traveler for their home airport and any dates they could not do, in the thread, and booked as the answers came in.

  • Flights from eleven cities, all landing in Albuquerque within a three-hour window so two shuttles could cover everyone.
  • Nine rooms at the group rate and one suite for the shared work room, held on a single trip card with the week's budget as its limit.
  • A per diem of $79 a day on each traveler's phone, at the Santa Fe rate.

Two people wanted to stay through the weekend. Pioneer priced the extra nights, saw they pushed the trip $212 over, and asked Noor once. She approved both in the thread.

The week itself

When a storm closed Denver on the Monday, three designers were rebooked through Phoenix before they reached the gate. Noor found out from the confirmation in the channel. "That is the part I could never have done," she says. "I was asleep."

Nobody filed an expense report. Not one. The receipts were matched before people had unpacked.

Every charge on the trip card, from the shuttles to a long dinner on the Thursday, was paired with its receipt within minutes and coded to the offsite's cost center. The week closed at $11,284.

What changed after

Brightfold now runs smaller trips the same way: a designer flying to a client workshop asks in the channel and has a confirmation before lunch. Noor reviews the month's travel in one sitting at the end of each month, mostly to see where people went. The spring offsite is already booked.

I used to block two weeks for an offsite. This time I posted one message and went back to planning the actual week.
