From 19 on a good Saturday to 46

Adaeze Okafor ran the Harbor Harriers out of a group chat for four years. The first Saturday the route, the groups and the count sat in one place, 31 people came. By spring it was 46.

The Harbor Harriers have met at the same granite steps since 2019. For most of that time the club lived in a group chat with 240 people in it, and on a good Saturday nineteen of them came.

Adaeze Okafor, who has led the long run since the second year, assumed the other 221 had lost interest. Then came a few phone calls. The answers were all the same shape: I didn't know how far it was. I didn't know if there'd be anyone my speed. I scrolled up to find the meeting time and gave up.

The run was fine. Finding it was the problem.

The club moved to Pacer in October. Adaeze drew the three loops they actually run, the 5.2 km breakwater out-and-back, the 8.4 km Harbor loop and the 12 km lighthouse run, and set four pace groups with a walk-run group at the back. The first run card went out on a Thursday night with one line in the old chat: this is where Saturday lives now.

Thirty-one people came that week. The walk-run group, which had never existed before, had six people in it, and four of them had been in the chat for more than a year without running once.

People could finally see the route, the pace groups and who else was coming. That was all it took.

What changed for the leads

Before, Adaeze spent Thursday evening answering the same five questions in two different chats. Now the card goes up in about ten minutes and the questions answer themselves. Each group has a lead and a sweeper by name, so a first-timer knows who to look for at the steps.

  • Group caps stop the 5:30 group swelling to thirty while the 6:15 group runs with four.
  • The waitlist fills the gaps when someone drops out on Friday night.
  • The Saturday recap shows who came for the first time, so a lead can say hello by name on Tuesday.

Spring

By April the Saturday average was 46, and 87% of the people who said yes were at the steps at 6:50. The club has added a second sweeper to the two slowest groups and a Tuesday track session, which gets its own card.

The group chat is still there. It is mostly photos of the sunrise now, which is what Adaeze says it was always good for.

Nobody was staying home because they were lazy. They stayed home because they couldn't tell if they'd be the slowest one there.
